Every quote you get from a software agency is a statement about who carries the risk. Read it that way and the pricing models sort themselves. This guide explains how European software agencies price work in 2026 and what each model does to your budget when the estimate turns out to be wrong, which it will. We wrote it with an interest to declare: UnyoCorp sells fixed-scope work and is named first because its published bands are the only prices we know well enough to print.

There are no hourly rates here, ours or anyone else's: a rate without a scope is a number without a meaning.

1. Time and materials: you carry the estimate

The agency quotes a day rate, estimates a duration, and invoices what was spent. It is honest about one thing: nobody knows exactly how long software takes. It is quiet about another: the client pays for every wrong guess, and the agency earns more when the guess is worse. It fits research, or a client whose own engineers direct the work daily. It does not fit a founder with a runway and a launch date.

2. Fixed scope, fixed price: the agency carries the estimate

The agency agrees what will be built, quotes one number, and absorbs the difference if it takes longer. Your risk moves from the budget to the scope document, so the model only works when the scope was earned from the real data and systems rather than assumed from a deck. UnyoCorp prices this way: a Product Build is 4 to 10 weeks at €15K to €45K fixed, paid 40/40/20 on milestones, never by the hour. Enjoy Clean Berlin bought its direct-booking platform this way in 2024; the client's Clutch-verified review records online bookings up 60% in the first two months and bounce rate down 35%.

Overall, I was very satisfied with their work.

3. The retainer: paying for a product to stay alive

A monthly or quarterly fee for support, small features, performance and, for AI systems, monitoring and evals. It prices a different risk: not that the build overruns, but that the product decays. Production AI degrades without maintenance, and so does a booking platform when the payment provider changes its API. UnyoCorp's Care & Growth runs on quarterly terms, billed monthly in advance; AI Ops is a monthly retainer for production AI, with a monthly report.

4. The dedicated team or embedded pod: renting capacity

The client pays for a team by the month and directs its roadmap; this is the model the large firms are built for. Endava, a listed IT services company with nearshore delivery centres across Central and Eastern Europe and Latin America, is the shape of it at scale. Best for: multi-year programmes that need a large bench. Netguru, a product design and software development consultancy for scale-ups and enterprises, offers the design-led version. Best for: scale-ups that want a full product team for a long stretch. The risk is drift: a team by the month with no fixed deliverable can be busy for a year without shipping. UnyoCorp's Embedded Product Pod, a senior design-and-engineering pod, owns a roadmap and demos every two weeks, priced per pod-month, minimum two quarters, with a 30-day out clause after the first quarter.

5. The scoping fee: buying the estimate before the build

This is what makes fixed price honest. A short, paid phase produces a prototype, an architecture and a quote. UnyoCorp's version is the AI Sprint: two weeks, €3K to €6K fixed. Week one audits data, tools and process; week two builds a working prototype on sample data and demos it live. You leave with a production roadmap and a fixed build quote valid 30 days, the fee is credited against the build if you proceed within 30 days, and if AI is the wrong tool you keep the audit and the recommendation not to build.

A worked example

A mid-sized services company wants an AI system that drafts replies to customer email inside its helpdesk. Under time and materials it gets an estimate, a team, and an invoice every month until someone declares it done. Under UnyoCorp's model it gets a sequence. An AI Sprint, €3K to €6K fixed: by the end of week two the company has watched a prototype draft replies from its own tickets and holds a fixed quote. A Product Build, €15K to €45K fixed, paid 40/40/20: a demo every two weeks, the first within 10 business days, staging from week one, and handoff documentation, all on the company's own accounts. Then AI Ops, monthly. Every number was known before the money was committed.

Mistakes to avoid

  • Comparing day rates. A low rate on a long estimate costs more than a high rate on a short one.
  • Accepting a fixed price on an unearned scope. If nobody looked at your data before quoting, it is a guess with a signature.
  • Signing a dedicated team without a demo cadence. Capacity without deliverables is how a year disappears.
  • Forgetting the retainer. Budget for the product to be maintained, or budget for it to fail slowly.
  • Paying for an estimate without a credit. A scoping fee should count against the build.

Frequently asked questions

Is fixed price always better than time and materials?

No. Fixed price is better when the scope can be earned first and the deadline matters. Time and materials is better for research, for work your own engineers direct daily, or when the goal is capacity rather than a product.

Why would a studio that sells fixed scope write this guide?

Because the argument favours us, and we would rather make it in the open. UnyoCorp's bands are published so that a client can check a price before a call. If your job needs a bench of two hundred engineers, we say so and point you to the larger firms.

What does a software project cost in Europe in 2026?

Any number not attached to a scope is a guess, and this guide does not publish guesses. The only figures here are UnyoCorp's own: an AI Sprint at €3K to €6K fixed and a Product Build at €15K to €45K fixed.

If you want to know what a project would cost to build properly, the two-week AI Sprint answers that with a working prototype and a fixed quote. Send the brief through unyocorp.com and you will hear back the same business day.
